Private AI & Inference Advisory

Which models, which stack, and should we run AI ourselves at all?

Advise. Planning something new? Start with Advise or Discover. Already running GPUs? Go straight to Validate or Optimise.

Who it is for

Organisations exploring private, self-hosted, local or edge AI, or adopting AI coding agents, who want a clear answer on one use case or decision before they commit.

What's included

  • A half-day discovery session to settle your use case or decision, your constraints and what a good answer looks like.
  • Use-case and approach review, for cloud, local and edge deployments: whether prompting, retrieval (RAG), fine-tuning or agents fit, and whether an LLM is needed at all.
  • A model shortlist of open-weight and commercial options, assessed on quality, size, context, tool use and licence terms.
  • A self-host, API or hybrid recommendation grounded in data handling, privacy, residency and cost, with serving stack direction and a rough capacity and cost indication.
  • Or, if AI coding agents are your decision: how to adopt Claude Code, Codex and OpenCode, including managing context efficiently, using agents and skills well, using them efficiently across your organisation, connecting them to local or self-hosted models, and the access and governance they need.
  • A half-day recommendation and walkthrough, with a written proposal and a recommended next step.

Scoped on request, not included by default

  • Additional use cases or a broader investigation, quoted separately.
  • An organisation-wide programme, including rolling out AI coding agents across your teams, quoted separately.
  • Fine-tuning deep dive: when fine-tuning is worth it versus prompting or retrieval, for your use cases.
  • Fine-tuning setup and approach: data preparation, method selection, evaluation plan and the infrastructure it needs.
  • Hands-on model evaluation against your own representative tasks.

What's not included

  • Building the application.
  • Running fine-tuning or training jobs, which are scoped separately.
  • Hardware purchasing or procurement.
  • Production benchmark campaigns, which Validate covers.
  • Ongoing support.

Frequently Asked Questions

We don't know which model to use. Is that a problem?

No, that is the point of Advise. You bring a use case and your constraints; we narrow the field to a shortlist and a sensible approach before you spend on hardware or build.

Should we self-host at all?

Sometimes an API is the right answer, and we will say so. Advice is model-vendor and hardware-vendor independent, and the recommendation can be to self-host, use an API or mix both, based on your data handling, privacy, residency and cost.

Can you help us roll out tools like Claude Code, Codex or OpenCode?

Yes. An Advise day can focus on adopting them: where they fit your teams and workflows, managing context efficiently, using agents and skills well, using them efficiently across your organisation, whether they can run against your own models and hardware, and the governance around them, including what stays local versus what goes to a cloud API. A full organisation-wide rollout is quoted separately. We are independent of these vendors too, so the advice follows your needs.

Do you do fine-tuning?

Yes on the advice, by discussion on the delivery. The Advise add-ons tell you whether fine-tuning is worth it for your use cases and how to approach it. Delivering fine-tuning work is a conversation, scoped separately, so we agree what is realistic before anyone commits.

What does a day cover, and what happens after Advise?

One use case or decision: a half-day discovery session, then a half-day recommendation and walkthrough with a written proposal and a recommended next step. More use cases, a broader investigation or an organisation-wide programme are quoted separately. Next is often Discover, to turn the direction into an architecture and hardware plan, or Validate or Optimise if you already own GPUs. Your Advise fee is credited in full against any of them if you go ahead within 90 days of the walkthrough. Each stage is independently purchasable, so you can also stop at the advice.
